Sales Tool Helps Buyer Parrots Lay Golden Purchase Orders in Your Hands

In a recent post about are your salespeople calling on power or parrots I shared how your sales success or failure may be in the hands of the parrot buyer’s ability to present and sell your solution to decision makers and influencers within their organization. Time and time again a salesperson reports back after “good meeting’s” that they will win the purchase order. Weeks turn to months and the buyer has gone dark. What is happening with the order we expected? What can we do to shorten this sales cycle? What can we do to insure we win the order? In this post I will share one technique to help you, help parrot buyers lay golden PO’s in your hands.

 

Buyers today are doing a tremendous amount or research on the internet. It is estimated that as much as 60%-80% of the sales process is over before the buyer contacts your salesperson. Now more than ever we must find ways to help our buyers buy. Often buyers are actually trained buyer parrots that accumulate and repeat information they have heard to key decision makers and influencers in their organizations who have the power to buy. Here’s the problem; do you want your sales results, your team’s ability to achieve your sales growth targets, your income at the fate of a buyer’s ability to present and sell your product and or service? Ya…I didn’t think so.

 

How can we equip and empower buyers to effectively present and sell our products and services to decision makers who have the ability and power to approve purchase orders?

 

One technique I have used in a number of industries is to provide the buyer a presentation slide deck that speaks to the specific buyer persona’s of those who do have the power to approve the purchase. So what is a buyer persona? Per one of the leading thought leaders in buyer persona’s Adel Revella;

 

“Buyer personas are examples of the real buyers who influence or make decisions about the products, services or solutions you market. They are a tool that builds confidence in  strategies to persuade buyers to choose you rather than a competitor or the status quo… insightful buyer personas readily inform strategies for persuasive messaging, content marketing, product or solution launches, campaigns and sales alignment.”

In one company we found we were presenting buyers and those buyers had to gain the approval of the; CFO, CEO, COO, and Engineering. We spent some time interviewing these key decision makers and identified what was important to each, the criteria they used to make decisions, and what they needed from us to make those decisions. For example;

 

CFO– they made decisions based on number, return on investment, mitigating risk for the least cost, insuring the investment supports the strategic vision of the organization. They hope and plan to be CEO one day. They want to make smart business decisions that demonstrate their ability to move into this job when the time is right. They want to avoid decisions that jeopardize or could limit their plan.

 

CEO– frequently from an accounting and finance background with strong understanding of operations. Sets the vision and is constantly looking for anything that could be a roadblock in achieving that vision. Responsible to shareholders, often the owner, they are about growing the company profitably and investing in equipment and services that support that growth.

 

COO – operations focused, key words; efficiency, production, productivity. Often grew up through the manufacturing ranks as plant manager, may have had some purchasing and quality control experience. Focus is on meeting the needs sales has sold as effectively and efficiently as possible. In this example we kept hearing the desire to reduce manufacturing variance.

 

Engineering– They have a laser like focus, all data no emotion to solving the problem to be solved with this purchase. Needs to make sure you clearly understand the problem they are solving. They not only need to see and hear your solution but also see the information and decision process you used to make this recommendation. They want information and ideally open communication with your engineers to have the ability to speak with someone highly educated like themselves and not someone trying to sell them.

 

 

Based on the above we created a slide deck of 10-12 slides. The first two slides were basically a requirements summary sharing our understanding of the problem to be solved. The rest of the slides provided what each key decision maker with power needed to commit to purchase. In addition to the slides we provided an appendix that included product data sheets, engineering drawings, key content web links, engineer contact information within our team, and a deep dive in data should an engineer wish this information. For example, we provided a ROI on the product and shared expected returns. We provided testimonials from other well known companies in the same industry. We established a cost on doing nothing and a weekly cost of not purchasing. The last slides clearly mapped out the steps and expectations of how to commit, what they should expect when. Ideally we always asked to present these slides in person, via web conference, but worst case we have now equipped the buyer with a sales tool to gain funding to support the purchase.

 

What will surprise you most is we did not talk a great deal about us, if all as much as the problems we solve, who we have solved them for and provided what we have learned others have needed to make informed buying decisions.

Are Your Salespeople Calling on “Power” or “Parrots”?

There are many “gate keepers” we must often pass through to close a sale. With technology today we have buyers who hide behind voice mail and email and send out RFP’s and we have little or no discussion with them. If we try to make a cold call we may be greeted by a “no solicitation sign” or guard house that will not let us pass without an appointment. If we make it to the lobby we may have a receptionist gate keeper trained not to let us pass, and not to share decision makers names. However one of the gate keepers sales must identify quickly is the buyer who has no purchasing power and is a Parrot.

 

So your salesperson has made it through the gauntlet of obstacles we now face in sales and finally met with the buyer. The buyer shared what they are looking for, what their research has told them they need and your salesperson has presented. When we ask your salesperson for an update, they say ; “we had a good meeting”. OK, great to know, but why don’t we have the purchase order? What is preventing the buyer from giving you the order? Why is this sale taking so long? I thought you said you thought you won the order two months ago…where is it?

 

If you find yourself asking your salespeople these questions and more, chances are your salesperson actually presented your solution to a parrot and not power. Parrots are tasked with finding the best product, service and price for a particular problem to be solved and they echo their findings to someone else or others with the power to make the decision to purchase. Rarely are buyers the users of your solution but they are the person who actually inputs the purchase order into their system and assigns the PO.

 

What should your salespeople do if a sale they thought they won goes dark?

How do we shorten the sales cycle when we never get to meet with power?

 

If you find yourself asking these questions there are ways to insure you win the sale. One of the leading ways is to equip and empower your buyer with tools to help them present your solution.

 

Good salespeople will always ask in their qualifying process: “who is also involved in making the buying decision?” Some buyers have already been assigned a budget and can cut the purchase order. However as the cost of the purchase climbs I have found others…often time many others will be involved in making the final decision. The key to winning these orders is clearly understanding the buying process, the criteria being used to evaluate solutions, and the buyer personas of those making or influencing the buying decision. I hear some of you saying; “Well Mark that is a lot of work to do on a PO that four other companies are also trying to win.” Yes it can be if you have not done the market work ahead of time. However if you know the buyers in your market, how they buy, who they need to get sign off from, and what is important to those influencers you can include it in your presentation.

 

I was asked to help a company some time ago and they had seen steady profitable growth for years and then as the economy changed their phones seemed to stop ringing. Sales dropped monthly to 1/10th of what they once were and their senior leaders were concerned. They heard through a friend what I do and hired me to solve this problem.

 

The first thing I always do is seek current market truths. After a series of win loss calls we discovered that our customers were also feeling the pinch of the economy tightening and their companies have tightened their restrictions on purchasing. Specifically purchases the size of the products our company was selling once were able to be approved of by the buyer now needed many other signatures. We now have CEO’s, CFO’s, various VP’s all needing to agree before a purchase order would be issued.

 

The trouble in this new reality was our buyers are great at buying and terrible at presenting, it’s not that they are bad people it is just not their gift. We asked if we could meet with and present our solutions to the key influencers and we were met with; “no, they are too busy and this is what I am paid to do”. So as we reviewed sales we lost we found one common “spin cycle” as I call them where the purchase seems to spin round and round and go no where was when a key user or decision maker challenged the buyer with a question or series of questions they needed answers to and the buyers were not prepared to answer. Once we understood this was occurring we created a presentation slide deck that specifically spoke to the common influencer buyer persona’s who needed to approve the purchase. In addition we added a new step early on in our sales process that involved a webinar with the buyer and the various power influencers to share our solution and ask questions to better understand what the influencers needed to make the buying decision at a time that worked for their crazy, short staffed schedules. Within three months sales were tracking back to historical levels and within eight months sales were up over 30% to their prior average monthly sales… in the worst economy this company had ever experienced.

Yes, this market work takes some time, and you will definitely learn some things that will make you feel uneasy or even upset however the value you receive by adapting to these current market truths will far outweigh the time and pain.

 

(As a side note…while we adjusted our process and had record sales, one of our competitors doubled their advertising and eventually went out of business. Another downsized their operation and waited out the economic storm with plans to re-staff when business got back to normal. They are still in business, but have never re-staffed and have not brought their sales back to pre- economic challenge levels.)

 

 

“Product Training” is not “Sales Training“

 

 

It’s that time of year again…

Salespeople are scrabbling to achieve their year end objectives while their accounts have slipped into a post thanksgiving day comma. Next year territory goals are distributed and some organizations recognize this time of year as ideal for training their sales teams. But most sales training seems to miss it’s mark…why?

Here’s the problem:

“Product Training is not Sales training”

I just received a call from a friend who asked if I had the time to sit in on their sales training and give them some feedback. (What they wanted was actually praise) They were very excited about 2012 and the number of new products and product improvements they were launching. So they asked their field sales team to attend training.

Sales training is a challenge as research shows as high as 90% of sales training adds no value within 120 days, and yet corporations will spend over $5 billion per year in Sales Training. Now back to my friend’s company…

So I attended the meeting and in terms of time allocation it went something like this;

Words from senior management – 10%

 

VP of Sales sharing his vision – 20%

 

Engineering sharing technical specifications -30%

 

Marketing sharing tools they developed (sell sheets and new web pages) – 20%

 

Other: goals, questions and answers (and kind of a bitch session)-20%

The shame was this training could have helped prepare the team to sell new products and change behaviors in the field based on a clear understanding of the market, its buyers, their buying process and criteria. Instead, it prepared the sales team to continue to play “feature and benefit bingo” with their accounts just hoping some of them can translate the list of benefits into solutions to problems they may be experiencing.

So I’m going to say it again; “Product Training is not Sales Training.”

 

Product Training is obviously necessary, however the most value you can provide your sales team and ultimately your bottom line is answering the following questions….

What problem does this product solve?

 

Who has this problem?

 

What do buyers who have that problem buy now? Why?

 

How do buyers search for solutions to this problem?

 

How do buyers state the problem in their own words?

 

What process do buyers use to solve their problems today?

 

What criteria do buyers use when evaluating products that solve their problems?

 

What is the sales process for this solution?

 

Based on how buyers are buying, what new tools do we have and when should I use them?

 

What are the various Buyer Personas and how do we approach each?

 

Are their “influencers” in the buying process? If so who and what do they require?

 

What is my market’s opportunity?

 

What is our value proposition and distinctive  advantage?

 

How do these new products fit in our overall mix of solutions?

 

Do some salespeople have unique needs, areas that need improved?

 

My friend’s training, like a number of sales training I have attended over the years did not answer any of the above but did clearly share each salesperson’s goals in the next year. What I shared was how he is relying his sales team to “make it happen” and figure it out in the field. His need to feel sales was more of a science and less of an art will not be met. So he will continue to be frustrated by sales forecasts because they are actually educated guesses. What I observed, that sounded like a bitch session was actually the sales team sharing how they needed to get in shape for the market they faced today.

Sales training is more than product training alone. In addition to equipping your team to win, it can also demonstrate you do have an understanding of the market and help your team see the training as something to help them make more money and not something they have to “go through” each year.

Market Leaders Don’t Just Serve Their Markets…They Create Movements; as Illustrated by The Ohio State University

When you encounter a market leader you know it.

They walk, talk and act differently. Everything market leaders do is different; you know them by their actions more than what they say.

When the competitors are all focused on themselves and how to beat each other, and share why they are incrementally “better” … Market leaders create Movements.

If you are blessed to meet (work with) market leaders as I have, their mission is more of a quest, than a business plan. Their salespeople do not use “why our competition is bad selling”.

My son has a dream of returning to Ohio some day and attending The Ohio State University Law School, and he sent me the below video. (giving me time to figure out how to swing the finances)


 

Instantly I recognized a Market Leader.

Market leaders don’t just serve their markets, they create movements…..

 If a University can create a movement, why can’t you?

What are we supposed to do when the Heat is on and our market dries up?…SOW!

The bible is very clear that we are to SOW in the dry spells, in the time our business hits a dry spell, yet so many market losers do the opposite.

It was 114 degrees yesterday, here in the Arizona, and I know people say it’s a “dry heat” but that does not seem to console me…it’s hot. Simple errands seem to drain you, suck the life out of you even. For example in this time of the year all the trees are dropping their pods full of seeds. Although the animals welcome the food, they quickly make quite a mess. So there I was at 6:00 am (102 degrees) picking up pods in my yard before it got hot. How ironic that the trees are dropping seeds when we are in the hottest part of the summer, where’s natures wisdom in that? Actually it is smart because when the pods fall they are baked in the desert sun and they crack open allowing their seeds to fall into the earth. When the rains return, the seed is now in an environment to take root and grow.

I was thinking about the wisdom in this as it relates to what we as business people must do when our market becomes dry and the heat is on to hit our numbers. The Bible is very clear we are to “SOW” in these times. What does it mean to “SOW”? At Dictionary.com the definition is;

1. to scatter (seed) over land, earth, etc., for growth; plant.
2. to plant seed for: to sow a crop.
3. to scatter seed over (land, earth, etc.) for the purpose of growth.
4. to implant, introduce, or promulgate; seek to propagate or extend; disseminate: to sow distrust or dissension.
5. to strew or sprinkle with anything.

The Bible has a number of lessons about sowing. It is very clear we are to;

 

“Sow in the midst of suffering”

“There may be no fruit now, but the grains of love and faithfulness you have scattered will produce a rich harvest”

“Let your eyes be on the field which you reap”

“Each will receive what he has earned.”

If you feel your market has dried up, it’s time to start sowing. Ironic however that I see a number of companies doing just the opposite; cutting back on marketing and sales travel. Market leaders are taking this time to sow.

As I explore this deeper it is often the result of not having and understanding of what marketing and sales activities actually produce fruit and what are just “ Activities”. To ensure you are sowing to produce the greatest harvest the first thing you must do is understand how your buyers buy. What makes their soil fertile, and what causes the seeds you plant to be washed away? What marketing initiatives are you doing today that are falling among the rocks and will never take root? What marketing and sales activities are you doing today that are falling among the thorns only to have sales spend time on them as “good leads” only to have the life choked out of them before they produce fruit?

The key is to know your market and more specifically your buyers.

How about your company…

How well do you know how your customers shop for your product?

What do your buyers use as buying criteria?

Where do your buyers go when they have a problem they need solved?

Who are the key influencers that impact your buyer’s ability to purchase today?

Answer the above and compare the answers to what your team is currently doing and you will be well on your way to a bountiful future harvest.

What a Dentist, a Car Wash, and an Auto Repair shop can teach us about marketing in a difficult Economy

What’s a business to do when their phone does not ring as often or stops all together? Sure the newspaper says you need to run an ad, and the local direct marketing firm says you need to do a mass mailing. You have a friend who “knows a guy” that makes these pens with your logo….The problem is each of these tactics to reach buyers who have problems you solve cost money and have uncertain results.You are going to have to kiss a lot of frogs before you find a prince. Don’t these sales reps know your business is hurting? If you knew, for sure, what they were trying to sell you worked, and would help your target buyers find you, you would do it.

First,please keep in mind you may know more than you may be aware. Have you run ads in the local paper before? How did that work for you? Market leaders measure every marketing expenditure and track the results it generates. If an ad in the paper or yellow pages has driven revenue, then by all means keep doing it, heck you may want to do more!

The secret is to intimately know your market buyers, the process they use to buy and where they hang out. When you engage with new leads, qualified leads as well as service past customers …ask. Ask why they choose you. Ask who influenced their decision; learn as much as you can about them and how they found you.

Here’s a couple of good examples. So I wander into my gym at 5:00 am with serious bed hair and after checking in I see a standee advertising a Dentist. It’s not a flier, or an inexpensive poster, but a very well designed free standing floor display. It turns out this is my families’ dentist Dr. Zana Alnaqie of Smiles by Design…how cool! My family is very happy with their service and the creative I am viewing does a good job of illustrating their high quality as well as friendliness. As I walked to the lock room I thought …how smart! People who work out at Gyms on a regular basis obviously care about their health and how they look. One of the profitable services for dentists is the  dental cosmetics and or whitening services. One of the reasons I do not smile often I am very self conscious about how my teeth look. So as I walk into my gym, I see a friendly reminder about my professional dentist who is friendly and the picture has a beautiful smile. I am reminded of my last cleaning and how she explained they can fix teeth like mine. In addition to having good creative that matches the buyer demographic for those that frequent this gym, her office is within a mile of this gym.

Another example occurred when I took my car to the carwash this weekend. I do not remember washing my car so often when I lived in Ohio, but out here in Arizona people seem to wash their cars often. In addition when I did wash my car in Ohio I would go through a carwash at a gas station or I would pull in to a self service bay, drop about six quarters and power hose off the salt and dirt before my time ran out. Here in Arizona you can spend from $11.99 to $18.00 to $24.00 per wash. Add a detail, and you will be spending well over $100.

While at McDonald’s recently I noticed a standee with various local retailer coupons. I saw a coupon for $4.00 off at my favorite car wash called Francis and Son’s. So Saturday I used my coupon, and received a good wash, hand dry, clean windows and interior dusting for $7.99. After they motioned that my car was ready I got back in my car. (and my seat was in the position I left it in). Is it just me, or do clean cars run better? As I drove home I  notice a neon green promotional flier on my console…interesting. When I returned home I read the flier assuming it was a bounce back coupon, but instead it was a promotion announcement from another local business that does auto repair and body work. Smart! So I am a consumer who cares about my car. As I get back in my car after a great experience from someone I trust, I find a flier for someone to make those nasty car door dings go away, and this same guy can help me with the tune up I need. The flier was nothing expensive, but connected with me when I was thinking about my car,while in my car,  again…very smart.

 

 

So what did we learn other than Mark is cheap, has bad teeth and needs a new car soon?

 

Marketing through complimentary businesses , influencers, and your referral network makes sense and provides a much greater return than traditional ; “ throw it out there and see if it sticks” marketing.

 

So what are some considerations if you want to try this strategy?

· Relevance – the more relevance the better, window cleaners leaving behind maid service fliers, and maid services leaving behind the window cleaner

· Proximity – if you lack or have limited relevance have proximity

· Quality – when you refer another business, whether you mean to or not you are endorsing them. Do not work with partners who do not have a high quality standard

· Trust – make sure if you work with another business , make sure they do not use the marketing to bait and switch those who respond

· Inspect what you expect – before you agree to work with someone, visit their business and shop it. How well did they treat you? Does their customer service mirror your standards?

· Creative must support your brand – my dentist hired someone to make a high quality free standing display. An auto repair shop can get away with a neon green two sided flier, but my dentist could not

· Know your buyers– Get to know your buyers and you will find complimentary products and or service that you could be working with today

As I drove home tonight I needed to pick up some groceries, so as I entered Safeway (because I no longer shop at Albertsons since they cut my trust with a customer loyalty program) I see my dentist’s creative on each shopping cart. Awesome!

Who are key influencers that shape your buyer’s attitudes and perceptions of your buyer and how can you equip them to talk about you?

I can hear the big company executives in my head saying …” yah, well this is great for little small businesses but this does not add any value to me”. You could say that…but you would be wrong! Challenge me, post a comment about your type of business and I am sure we can find referral partners.
