Are Your Salespeople Addicted to Sales Porn?…
How to Identify and Help Them Recommit to Customer-Centric Selling
It’s easy for salespeople to get caught up in the allure of flashy success. The internet is filled with so-called “sales experts” promising shortcuts to instant wealth and prestige. We see them sitting on their private jets or with thousands of dollars fanned across their hands. They walk past fleets of ten or more cars; each car costs over $250,000. We see them lighting 50-dollar cigars with one-hundred-dollar bills on five-million-dollar yachts. ( I can’t make this stuff up, and I am sure you have seen them, too) These gurus often preach manipulative sales tactics prioritizing personal gain over customer satisfaction, promoting material rewards like luxury cars, private jets, and multi-million-dollar homes. This is what I call “sales porn”: a toxic addiction to a mix of tricks and manipulative techniques aimed at delivering instant gratification for the salesperson rather than building long-term customer relationships.
The problem is that when sales teams fall prey to these ideas, they become addicted to chasing short-term wins at the expense of long-term success. We often see this in 100% commission sales teams. Instead of providing value to the customer, they become fixated on their commission and external rewards. ( I refer to this as commission breath) Commission-focused salespeople only work on quick wins, often disqualifying tremendous opportunities that could close over time. As I shared in a prior post, they become “commission junkies” trying to score their next fix not and create lifetime value customers. The shame is, as I share, when I train salespeople, buyers can smell commission breath a mile away. This mindset shift can damage your company’s reputation, drive away loyal customers, foster an unhealthy sales culture, and create brand damage that you may never be able to repair fully.
How can you tell if your salespeople are addicted to sales porn?
Here are 10 warning signs and how to help them refocus, reframe, and recommit to putting customers’ needs first.
1. Chasing the Sale, Not the Solution
• Sign: Salespeople focus more on closing the deal than solving the customer’s problem. They may not even know the customer need they are solving. They are transactional and quick to quote. The focus is on the salesperson hitting their goal, commission, and quarterly bonus.
• Solution: Shift the focus to consultative selling. Encourage your team to ask questions that uncover clients’ needs and offer tailored solutions, even if it means a smaller sale. Train your salespeople on how to build business relationships and provide strong discovery and qualifying questions to find unresolved customer problems. Design a compensation program that rewards desired behaviors.
2. Talking More Than Listening
• Sign: They dominate conversations, pushing their agenda without genuinely understanding the customer’s pain points. I often refer to this as “pitch slapping” their customers. As we assess salespeople, far too many salespeople listen to replies instead of listening to learn. They show up and throw up. They assume their customers have problems and pitch-slap them. When sales talk 70% of the meeting or more, it’s a sales problem we must improve with training and coaching.
• Solution: Reinforce active listening skills. Implement role-play exercises where they must listen carefully and respond thoughtfully to client concerns. I often train sales teams to take notes and ask clarifying and probing questions if the customer shares something they do not understand. When I coach salespeople, I recommend that they speak 30% of the time and the customer or prospect speaks 70%.
3. High Turnover of Customers
• Sign: Their clients rarely return for repeat business, indicating they are not delivering real value. One-and-done customers are expensive. The sales rep makes money, but the company loses in the long run. High customer churn rates and losing some of your large A accounts are signs the salesperson is addicted to sales porn.
• Solution: Train salespeople to build long-term relationships. Offer incentives for customer retention, not just one-off deals. Measure customer churn rates by salesperson and make customer retention part of their compensation plan. Conduct voice of customer research and understand your customer satisfaction scores. The time to save a key account is before it defects.
4. Obsessed with Flashy Success Stories
• Sign: They idolize sales figures who flaunt their wealth and extravagant lifestyles instead of focusing on professional development. They are often salespeople on your team living way above their means. ( You know what they are making, and they are spending like they owned your company) Some of these sales porn gurus coach salespeople to over-extend to “give them the drive and motivation” to win larger orders.
• Solution: Promote examples of your organization’s ethical and customer-first sales professionals. Highlight case studies where genuine customer care led to long-term success. Share voice of customer research insights and insights from win-loss research. Coach and train salespeople to see sales as a continuous process, not one-time huge wins.
5. Over-Promising and Under-Delivering
• Sign: They make lofty promises to close deals quickly, often at the expense of realistic expectations. Run a net profit by customer analysis, and you will soon see customers with high revenue but lower than targeted gross profit margins because the salesperson promises things we should not or cannot deliver. These salespeople who are addicted to sales porn share sales videos of these sales gurus with others on your sales team.
• Solution: Encourage honest communication. Teach them that it’s better to set realistic expectations and over-deliver than to win a deal through deception. Join salespeople on sales calls and debrief the call after each one. Coach the salespeople and remind them of your company’s core values and business plan. Assess the skills of your salespeople and prescribe training and coaching as required.
6. Using High-Pressure Tactics
• Sign: They rely on manipulation and urgency to force customers into a purchase decision. Check with your customer service teams. Are any of your salespeople creating fictitious dates in their proposals? Are they communicating things to generate urgency and request the customer act that could hurt your brand now?
• Solution: Ban the use of high-pressure techniques in your sales process. Replace these with customer education strategies, showing customers why your solution fits their needs. Conducting regular voice-of-customer research and capturing your customer satisfaction and Net Promotor Score will be a canary in the coal mine for high-pressure tactics damaging business relationships and trust.
7. Only Focused on Commission
• Sign: Their primary motivator is their commission check, which shows in their attitude toward clients. When you are in coaching sessions, these salespeople talk about their commissions and not their visionary goals. They talk about recent outcomes, not behaviors your team asked them to complete to drive future success.
• Solution: Create a balanced incentive structure. Reward customer satisfaction, team collaboration, and long-term value creation, not just commission earned. One of the teams we helped broke the addiction to sales porn by paying salespeople based on achieving their goals, customer satisfaction, and how they achieved their goals. We monitored their behaviors and quotes to ensure they aligned with our culture, values, and brand promise.
8. Minimal Product Knowledge
• Sign: They spend more time honing sales tactics than understanding the product or service they are selling. They focus on the sales dollars, not the solution and its impact on the customers’ bottom line.
• Solution: Invest in product training. Ensure that your salespeople can confidently discuss how your offerings solve customer challenges. Invest in consultative training skills and business acumen so your salespeople can create strong business cases and ROI’s.
9. Ignoring Customer Feedback
• Sign: They avoid or dismiss feedback that doesn’t directly benefit them or their sale. When we receive the voice of customer feedback, the reps who are addicted to sales porn often have their accounts score low in customer satisfaction and Net Promotor Score. Some of their customers will score as detractors. They have had enough and are preparing to leave. You share this information with your salesperson, and they show no remorse or desire to change.
• Solution: Implement a system for regularly gathering and responding to customer feedback. Encourage salespeople to view feedback as a valuable tool for growth, not a threat to their commission. Assess the salespeople regarding both sales skills’ capabilities and their beliefs and motivations. A good sales effectiveness assessment will help you quickly identify salespeople on your team who are addicted to sales porn.
10. Unwillingness to Collaborate
• Sign: They see fellow team members as competition, unwilling to share leads or insights. In training sessions where we encourage peer-to-peer learning, they do not share and often find excuses not to attend the training. When we conduct top grading analysis, they often are found in the productive but poor cultural fit quadrant. They bring in sales, but the havoc and mess they leave negatively impact the company’s profitability. They make promises for other departments, such as operations, shipping, and accounts receivables, without collaborating with those department leaders.
• Solution: Foster a collaborative sales culture. Encourage knowledge sharing and team support through incentives and recognition of team achievements. Create an understanding that everyone is on the same team, and do not allow silos. Coach these individuals up or off your team. ( you will thank me) The day of lone wolf selling is over.
Helping Your Team Reframe and Recommit
If you’ve noticed some of these behaviors in your team, it’s time for a sales cultural reset. Here are a few ways to help your salespeople refocus their efforts:
1. Customer-Centric Training: Regularly train your sales team on customer-first principles. Provide workshops on empathy, customer care, and long-term relationship building.
2. Accountability and Mentorship: Pair your salespeople with mentors who exemplify ethical and customer-centered selling. Regular one-on-one check-ins can help steer them back on course when they start slipping into bad habits.
3. Shift the Narrative: Reframe success in your organization. Instead of celebrating the salesperson with the most significant commission, celebrate who earns the highest customer satisfaction score or builds the strongest long-term client relationships.
4. Incentivize Integrity: Reward salespeople for the deals they close and the value they bring to customers. Consider implementing bonuses for exceptional customer feedback or deals that result in repeat business.
