AI for Sales, Automation, and the New Sales Reality: What McKinsey’s Latest Research Means for Your Revenue Team
.
McKinsey’s newest report on the future of work makes one message unmistakably clear: Work will become a partnership between humans, AI for sales agents, and robots—not a replacement of humans. I shared in my post: How Top-Producing Salespeople Use AI for Sales — and Why It Matters Now. The data shows AI for sales is already shifting outcomes — teams that adopt it are likelier to grow revenue, and sellers using AI for sales reclaim hours every week to sell. (More time talking with customers and prospects) AI for sales will impact salespeople, sales managers, CROs, and business owners. The recent McKinsey research offers examples of sales motions AI can execute and predictions on how sales teams must adapt to AI, and I suggest that every sales leader and manager read it and develop a plan that includes AI for Sales.
You can read the Agents, robots, and us: Skill partnerships in the age of AI report here:

Their research shows that while today’s technology could theoretically automate more than half of U.S. work hours, this does not predict job loss. Instead, it signals a dramatic shift in how work gets done and how humans create value.
For sales organizations, the implications are massive.
The Skills Sales Teams Use Today Won’t Go Away—But How and When They’re Used Will Change
McKinsey found that over 70% of the skills employers value today are used in both automatable and non-automatable work. This means your skills are still relevant—but the way you use them will evolve.
For salespeople, AI for Sales translates into four realities:
-
AI will handle repetitive tasks, admin, and data work, and the sales grunt work
-
Humans will be expected to excel at trust, communication, complex discovery, and business acumen
-
Productivity expectations will rise as AI reduces low-value work
-
Teams that add Sales AI to sales workflows will have more time in conversations with prospects and customers
Successful sales teams will be those that learn to sell with AI, not around it.
AI Fluency Is the Fastest-Growing Skill in the U.S. Economy
To compete, salespeople must become AI fluent—not AI experts, but AI-powered professionals.
We also must ensure we have trained salespeople in our policies and procedures to use AI for sales, and what to do with AI for sales. We must ensure we keep what gives your team a strategic advantage ( your secret Sauce) out of AI for sales and public LLMs.
McKinsey reports that demand for AI fluency in job postings has grown by 700% over the past 2 years.
This includes the ability to:
-
Use AI to research accounts
-
Interpret AI insights
-
Validate AI outputs
-
Use AI for messaging, qualification, forecasting, and deal strategy
This isn’t optional.
AI for sales fluency will become as essential as CRM fluency.
The report shares an example of a global tech company that found only its top prospects were receiving customized attention.
They implemented several AI Agents to automate the early stages of the sales process:
- Prioritization agent
- Outreach agent
- Customer response agent
- Scheduling agent
- Handoff agent
What are the results of using AI for Sales Agents?
-
Expanded outreach
-
Improved conversion rates
-
Revenue increased 7%-12%
-
Time saved 30% to 50%
-
Business development humans spent more time on strategic engagements
( and what business owner, CRO, or salesperson would not value those results?)
The $2.9 Trillion Opportunity for Companies Ready to Redesign Workflows
McKinsey estimates that by 2030, companies could unlock $2.9 trillion in economic value by redesigning workflows around humans, AI agents, and automation.
But here’s the catch:
Companies cannot just bolt on AI tools and expect results.
As we have learned, CRM bolt-ons to ERPs seldom deliver the outcomes and value we expect; AI for sales is no different.
AI for sales means sales organizations must redesign:
-
Sales processes
-
Roles and responsibilities
-
Metrics and KPIs
-
Coaching and management
-
Compensation
-
Enablement
Simply adding tools—like CRMs and AI platforms—without workflow redesign leads to resistance, low adoption, and missed value.
Sound familiar?
We’ve watched teams buy CRMs and then have salespeople sell around the tool.
It will happen again with AI—unless leadership changes the operating environment.
What AI for Sales Means for Salespeople
-
AI won’t replace you—but it will replace the reps who refuse to use it.
AI for sales does the sales grunt work while removing excuses. For example, we know top performing salespeople prospect continuously but too few of B2B Sales engineers do today. It automates what takes time but doesn’t build trust. It automates the process and tools but not human to human conversations in my opinion
-
Human-only skills become more valuable:
-
Discovery
-
Storytelling
-
Executive conversations
-
Trust-building
-
Judgment
-
Negotiation
-
Situational analysis
-
Empathy
-
Your output will double—because AI will eliminate prep time.
The performance gap between high and low performers will widen fast. Today, less than 20% of salespeople deliver over 80-% of the value. The gap will widen and I am predicting 5% of salespeople who use AI for sales will produce 90% of net income for most organizations.
Why?
With 50% of B2B sales organizations not receiving sales skills training, and new buyers increasingly self-serving, having conversations that lead to revenue will be even more difficult for those not trained or equipped with new sales skills. Salespeople who have received sales fundamentals training and AI for sales will leave transactional sales reps in the dust.
What AI for Sales Means for Sales Leaders
-
Coaching becomes the #1 leadership skill
Admin disappears. Coaching becomes central.
All those hours( sometimes days) of creating and trying to make sense of the reports and data is gone. AI for sales will handle the heavy lifting for sales team data. AI for Sales Managers will deliver actionable insights in real time.
-
Leaders must redesign workflows—not add more tools
AI for sales only works if embedded in the everyday workflow.
We train sales teams to use a formal sales process. Top-producing teams will integrate AI into their formal sales processes.
-
Hiring profiles shift
You will prioritize curiosity, sales skills and competencies, emotional intelligence, adaptability, and digital fluency.
In addition to assessing sales and sales manager candidates for the sales skills, competencies, and beliefs proven to drive sales growth, we will add new assessment criteria.
What AI for Sales Means for Business Owners & CEOs
-
The productivity unlock is enormous—but only for prepared companies
Organizations that redesign workflows will scale faster and cheaper than ever before.
This is good news for early adopters and a huge threat to companies taking an AI-for-sales wait-and-see approach. Teams that quickly adapted during the pandemic today won the high ground; many of their competitors who did not adapt are trying to win back.
-
New roles emerge
You’ll need AI for sales enablement roles, workflow architects, and hybrid-team managers.
Sales enablement roles will need to adapt to AI for sales. Product management and marketing will also adapt.
-
Reskilling becomes mandatory
Most skills remain relevant—but their application changes.
Market-leading B2B sales organizations will continue to train salespeople in sales skills, then use sales for AI as a tool to reinforce their sales process and gather insight data long before the first call with a customer or prospect.
What This Means for CROs
CROs sit at the center of the transformation. They own developing sales strategies and teams that deliver the desired sales and profit growth the owners and board require. The goal of driving explosive growth, increasing market share, and enhancing the organization’s enterprise value will not change… but how they accomplish this objective will.
-
CROs must be architects of the human + AI sales operating model
This includes account strategy, forecasting, processes, KPIs, and enablement.
-
Forecasting and pipeline management will be AI-augmented
AI will surface risks, prioritize deals, suggest actions, and detect changes in buyer behavior.
-
CROs must create “AI-proof sellers.”
Meaning: sellers who excel at the skills AI cannot replace.
The Bottom Line on AI for Sales?
This McKinsey report validates a truth every CEO and CRO must accept if they are part of the over 90% of sales teams who failed to deliver the plan this year:
You don’t have a sales tools problem. You have a sales leadership, workflow, and performance problem.
-
AI for sales will not save a broken sales culture. AI for sales will only amplify it.
-
AI for sales will not replace a formal sales process. AI for sales will improve the sales effectiveness of your formal sales process.
-
AI for sales will not replace sales trusted advisors. AI for sales will replace transactional reps.
-
AI for sales will not replace the need for sales skills training. AI for sales will reinforce it and shorten the figure-it-out factor for trainees, resulting in shorter sales cycles and higher gross margins.
